Writing AI PRDs that actually ship: a practical template for real teams
AI features need different requirements: data sources, failure modes, evaluation, and UX fallbacks. Here’s how we write PRDs that survive production.
AI products fail in predictable ways when teams write requirements like it’s a normal CRUD feature. The missing pieces are almost always the same: what data is allowed, what happens when the model is wrong, and how success is measured beyond a vibe check.
A strong AI PRD starts with a narrow user job. Not “add AI,” but “help support agents respond faster” or “reduce time to draft a proposal.” This keeps the scope tied to outcome, not novelty.
Next, define inputs and constraints. What user data is used? What internal systems are queried? What is redacted? If you can’t answer this, you can’t ship responsibly, and you can’t pass basic security review.
Then list failure modes. Timeouts, empty retrieval results, contradictory sources, and low-confidence outputs should be expected. The PRD should specify UX fallbacks: ask a clarifying question, show sources, escalate to a human, or switch to a rules-based path.
Evaluation should be explicit. Create a small golden set of examples and a scoring rubric (correctness, helpfulness, format compliance). Decide how often it runs and what threshold blocks release.
Finally, include operational requirements. Logging, cost caps, rate limit handling, and an admin view for debugging are what turn AI from a demo into a feature you can support.
When PRDs include these elements, teams ship faster because fewer questions remain unanswered mid-sprint.
